I have pulled more than one avocado tree back from the edge on my San Diego hillside. The most common call I get is from someone whose tree has yellow leaves, sparse canopy, or a sudden wilt even though the soil feels damp. That tree is not dead yet, but the clock is running. The first step is always diagnosis, not more water or more fertilizer.
Most declining avocado plants in this climate suffer from one of three problems: root rot caused by Phytophthora cinnamomi, chronic over- or under-watering, or salt burn from irrigation water. Root rot is the silent killer. Feeder roots turn black and brittle while the tree above still looks wet. Leaves shrink, turn pale green or yellow, develop brown tips, and drop from the top down. New growth stops. If you dig a few inches out from the trunk and find only dark, mushy roots instead of white, firm ones, the pathogen is already at work.
Do not water a wilting avocado when the soil is already moist. Extra water speeds the rot and finishes the tree faster than drought would.
On our Exotic Fruits and Vegetables plots a five-year-old Hass once showed exactly those signs after a winter of heavy rains and a leaky emitter that kept the root zone saturated for weeks. I stopped the irrigation, scraped the soil away from the crown so air could reach the upper roots, and applied gypsum at roughly 25 pounds under the canopy. Within two months the tree pushed a light flush of new leaves. Full recovery took a full season, and the first crop after that was light, but the tree is still producing.

Diagnosing the real problem
Start at the soil. Avocado feeder roots live in the top 6 to 8 inches. They need oxygen as much as water. Compacted clay or a flat planting hole that holds water after every irrigation is a death sentence. In containers the same rule applies: if the pot sits in a saucer of water or the mix stays soggy for days, roots rot.
Salt burn looks different. Leaf tips and margins turn dry and papery brown while the center of the leaf stays green longer. This is common with San Diego municipal water or well water high in chloride. The damage starts on older leaves and moves inward. Under-watering produces crispy leaves and rapid wilt that improves after a deep soak. Nutrient shortages (nitrogen, zinc, iron) cause interveinal yellowing on new growth and overall pale color without the wet-soil wilt of root rot.
Healthy avocado roots are white to cream and firm. Infected roots are brown or black, soft or brittle, and break easily when handled.
Cold damage from a hard freeze leaves leaves blackened or brown and hanging on the tree for weeks. Sunburn appears as bleached patches on exposed bark and fruit after sudden leaf drop. Persea mite leaves small yellow-to-brown spots on the underside of leaves and can cause premature drop, but the roots stay healthy.
Once you know the cause, the recovery path is clear. For root rot the priority is drying the soil and improving drainage. For salt burn the priority is leaching. For simple drought the priority is a slow, deep rehydration.
Steps that actually bring the plant back
If the tree is in the ground and root rot is confirmed or strongly suspected, stop irrigation until the top several inches of soil have dried. Install or clear drainage so water moves away from the trunk. Raise the planting area with a berm if the site is flat. Apply gypsum under the canopy and cover with 4 to 6 inches of coarse wood-chip mulch kept several inches away from the trunk. The calcium in gypsum suppresses spore formation and the mulch feeds beneficial microbes that compete with the pathogen.
Phosphonate materials (potassium phosphite or similar products labeled for avocado) help the tree fight the infection. They can be applied as a soil drench, foliar spray, or trunk injection depending on the product and the size of the tree. These materials do not eradicate the pathogen, but they improve the tree’s ability to tolerate it when combined with dry soil and mulch. Follow label rates exactly; excess can burn foliage.
Apply gypsum at about 25 pounds under a medium-sized tree and keep a continuous wood-chip mulch layer. Reapply both as they break down. This combination has saved more trees on my place than any single chemical treatment.
For a potted plant the process is more direct. Tip the plant out of its pot. Wash the soil from the roots. Cut away every soft, dark, or hollow root with clean shears, leaving only firm white tissue. Repot into a fresh, fast-draining mix that contains at least 30 to 40 percent perlite or pumice. Water once lightly, then wait until the top 2 to 3 inches are dry before watering again. Place the pot where it receives morning sun and afternoon shade while it recovers.
Prune dead or dying branches back to live wood. Do not remove more than one-third of the canopy at once; the remaining leaves still feed the recovering roots. Whitewash exposed trunks and major limbs with diluted white latex paint if sudden leaf loss has left bark vulnerable to sunburn.

Fertilizer comes last. A tree with damaged roots cannot use much nitrogen. Wait until new growth appears, then apply a light, balanced avocado fertilizer low in salt. Leaf analysis in late summer guides the rates. Aim for 1.6 to 2.0 percent nitrogen in Fuerte or Bacon and closer to 2.0 to 2.2 percent in Hass. Zinc and iron deficiencies are common on our alkaline soils and respond to foliar sprays or chelated forms worked into the soil.
A tree that still has some live white roots and a few green leaves has a realistic chance of recovery if drainage is fixed within weeks. I have seen canopies fill back in over one full growing season after the soil conditions were corrected.
What happens if you keep watering a tree that already shows the classic root-rot wilt? The remaining roots die faster and the chance of recovery drops sharply. That is the most common irreversible mistake I see.
- Confirm the cause by checking root color and soil moisture.
- Stop irrigation if soil is wet and improve drainage immediately.
- Apply gypsum and coarse wood-chip mulch.
- Use a labeled phosphonate if root rot is present.
- Prune only dead wood and protect exposed bark.
- Resume light watering only after the soil has dried to the proper level.
- Fertilize lightly once new growth appears.
- Root rot shows as small pale leaves and wilt on wet soil.
- Salt burn shows as dry brown leaf margins on older leaves.
- True drought shows as rapid wilt that recovers after a deep soak.
- Nutrient shortages show as interveinal yellowing on new growth.
When recovery is unlikely
If more than half the canopy is gone, the feeder roots are almost entirely black, and the tree has already been treated without response, removal is the practical choice. Leaving a dead or nearly dead tree in place spreads the pathogen through soil and water movement. Replant only with a clonal rootstock that carries some resistance (Dusa is the current standard in California) and only after the site drainage has been corrected.
I once spent three months nursing a young Reed that had been planted in a low spot. Despite gypsum, mulch, and reduced water, the canopy continued to thin. Digging finally showed almost no live roots left. I removed it, raised the bed 12 inches, and planted a new tree on Dusa the following spring. That second tree has never shown the same decline.
If the soil under your tree stays wet for days after every irrigation or rain, will any amount of fertilizer or fungicide overcome that basic problem? Drainage comes first.
